Home / Enterprise Reset / RACI or RAPID matrix for decision rights

Deliverable · Decision rights

A useful matrix does not distribute letters. It makes authority explicit.

We define who performs the work, owns the outcome, contributes judgment, and makes the decision—without turning every matter into a meeting.

What it solves

When everyone participates, no one knows who has the final say.

Organizations accumulate approvals when authority boundaries are unclear. Decisions move through messages, meetings, and parallel validations.

RACI organizes responsibility around work. RAPID distinguishes who recommends, agrees, provides input, decides, and performs. The right choice depends on the problem, not a methodological preference.

What you receive

A deliverable built to be used.

Decision inventory

Decision families, frequency, risk level, and current bottlenecks.

Explicit roles

Owner, final authority, participants, and executors defined case by case.

Rules and thresholds

Amounts, conditions, minimum information, and events that require escalation.

Operating mechanism

Format, maintenance owners, and a review cadence embedded in operations.

How it is built

From operating evidence to an installed mechanism.

Lean · Six Sigma · Lean Six Sigma

Methods serve the operating problem.

Lean helps reduce waiting, handoffs, and approvals that add no value. RACI or RAPID installs the authority required to sustain that simplified flow.

FAQ

Before defining the scope.

Are RACI and RAPID the same?

No. RACI focuses on responsibility around work; RAPID distinguishes the roles involved in a decision with greater precision.

Is it built for the entire company?

Work normally starts with critical decisions and processes. A matrix that is too broad becomes difficult to maintain.

Does it replace the org chart?

No. It complements formal structure with authority and responsibilities applied to concrete situations.

Next step

Which decision keeps returning to the same person?

Tell us where execution stalls or accountability becomes unclear. We will review the operating model and define the next step.
