Six Sigma: reduce variation before demanding consistent outcomes

What Six Sigma contributes to defining problems, measuring performance, analyzing causes, and controlling unstable processes.

Thesis: An acceptable average may hide a process that cannot produce the same outcome reliably.

Six Sigma is useful when the organization needs consistency, not only speed. Its contribution is not filling the project with statistics; it is separating signal from noise and changing causes that explain relevant defects or variation.

Variation matters as much as the average

Two processes may share the same average time and behave very differently. One delivers tightly grouped outcomes; the other alternates between excellent cases and critical delays.

Examining dispersion, segments, and conditions prevents management by averages alone and clarifies what acceptable performance means.

DMAIC structures the investigation

Define, Measure, Analyze, Improve, and Control prevents jumping directly from a complaint to a solution. Each phase reduces a different uncertainty.

The method requires an operational defect definition, sufficient data, and evidence connecting causes to outcomes.

Measurement does not mean trusting every data point

Source, population, period, unit, and capture method shape the conclusion. Before analyzing the process, the organization must understand whether measurement is stable and comparable.

A well-designed dashboard preserves that definition and shows when a change represents a useful signal.

Control sustains improvement

An isolated gain disappears when materials, people, volume, or conditions change. Control means defining the standard, owner, response, and follow-up.

When waiting and non-value steps also exist, Lean Six Sigma expands the analysis to improve flow and stability together.

Questions for the next operating review

  • What is the operational definition of a defect?
  • Which variation truly affects the customer or risk?
  • Is the data comparable and sufficiently reliable?
  • Which mechanism will sustain improvement when conditions change?

Six Sigma does not promise to eliminate all variation. It helps determine which variation matters, what causes it, and how to stop the process from depending on luck.
