Org chart vs operating model: what remains to define

Reporting lines do not explain how value is created, who decides, how information flows, or what coordinates the organization.

Direct answer

An org chart shows reporting relationships; an operating model also explains processes, decisions, information and coordination. To identify what is missing, follow work across teams and observe who decides and how responsibility is transferred. Connect those interfaces to practical mechanisms for running the business and reviewing results across the full flow.

Editorial update:

Thesis: Hierarchy shows who reports to whom. Operations require additional answers.

When a company wants to organize operations, it often begins with the org chart. Roles move, vice presidents appear, and reporting lines change. That may be necessary, but it still does not explain how work is executed from end to end.

Structure is only one dimension

An operating model connects capabilities, processes, decisions, information, technology, metrics, and coordination mechanisms. Structure distributes people and formal authority but cannot explain on its own how those dimensions work together.

Two companies with the same org chart may operate completely differently because of their forums, systems, incentives, and practices.

Work crosses the boxes

The experiences that matter—selling, serving, purchasing, launching, collecting—cross several functions. When every box optimizes its part without an owner for the flow, handoffs, waiting, rework, and recurring decisions appear.

Process design forces the organization to observe interfaces and exceptions, not only responsibility inside each function.

Decisions need an architecture

A title does not automatically define what can be approved, what must be consulted, or when an issue escalates. Organizations compensate for that ambiguity with meetings and informal approvals.

Decision rights make visible who recommends, approves, executes, and reviews each critical matter, together with the information required and expected timing.

The model is installed through concrete mechanisms

A presentation does not change operations. Design must become flows, forums, rules, indicators, tools, and behaviors the team can use.

Implementation begins with priority decisions and processes, tests the model in practice, and adjusts before extending it.

Questions for the next operating review

  • Which capabilities support the strategy?
  • Which cross-functional processes have no owner?
  • Which decisions depend on informal agreements?
  • Which mechanism keeps operations aligned?

The org chart may be part of the answer. It becomes useful when it stops pretending to be the complete answer.
